Systems and automation for founder-led businesses in Cardiff and across the UK

Decode & Grow is a Cardiff-based systems and automation consultancy for founder-led businesses across the UK. We help businesses that have outgrown spreadsheets, disconnected tools and manual handovers understand how work actually moves, then build a clearer way to run it. Our work covers a fixed-price systems audit, system design, an automation build, and a playbook and handover your team can use without depending on us. We connect CRM, intake, finance, follow-up and reporting into one system, using the tools you already pay for wherever possible. The approach is process before tooling: first map the work, then design how it should flow, and only then choose or connect software. AI comes last, and only where it genuinely removes admin work, with human checks where needed. Start with a free 45-minute discovery call: bring one real process that frustrates you, and we’ll talk through where it breaks and whether the audit is worth it.

Build sequence 05

Engineered calm, in four moves

Every build follows the same order. No software shopping spree. No automation on top of an unclear process.

01

We map what you’ve actually got.

Every tool, every tab, every manual step your team does because nothing talks to anything else.

02

We design the fix before touching software.

We decide how work should flow, then pick tools to match — not the other way round.

03

We build it.

Your CRM, intake, finance, follow-up and reporting, connected into one system, using tools you already have wherever possible.

04

We hand you the playbook.

Fully documented, so your team can run it without needing us. If AI genuinely removes admin work at this point, we add it — carefully, and only here.

Reliability test 03

AI can sound certain and still be wrong.

Give it clean context, explicit limits and a human checkpoint. That is the difference between a chatbot and a dependable operating system.

“Daria and her team assisted my company in streamlining multiple departments, where we were using multiple spreadsheets and various outsourced programs. What they were able to do was move all data into one manageable, simple, and time-efficient system, saving operational costs of around £200k. Thank you, Decode and Grow!”

Field notes 07

Why it works

  • 02

    Everything we build is documented

    — so it doesn’t depend on us.

  • 03

    Nothing gets automated with AI

    — unless it visibly reduces your admin load.

Where we work

We’re based in Cardiff and work with founder-led businesses across South Wales — Newport, Bridgend, Swansea and the Valleys — as well as London, Bristol and the rest of the UK. Most of the work happens over video calls and shared documents, so where you are doesn’t slow anything down. If you’re nearby, we’re happy to meet in person in Cardiff.

Questions founders ask first

How is this different from hiring a software consultant or agency?

Most software consultants sell you a tool. We start with the process first: how work should flow, who does what, and what information needs to live where. Only then do we recommend or build software. That stops you from automating a broken process or paying for features you don't need.

What kind of businesses do you work with?

Founder-led businesses across the UK — typically 5–50 people — who have outgrown their current setup. Common signs are teams living in spreadsheets, jobs tracked in WhatsApp, or the founder being the only person who knows where everything is. Clients are often in insurance broking, surveying, education, property, professional services and agencies.

What happens in the first call?

The first call is a free 45-minute discovery call. We ask what feels broken, what you're already using, and what 'fixed' would look like. There's no pitch deck and no pressure. If it makes sense, we schedule the systems audit. If not, we point you in the right direction.

What is a systems audit?

A systems audit is a fixed-price, structured look at how your business actually runs. We map your tools, workflows, handoffs and manual workarounds, then identify where time, money and clarity are being lost. You get a clear report with a prioritised fix list — no obligation to continue.

How long does a typical project take?

A systems audit usually takes 1–2 weeks. A full rebuild from audit to live system typically runs 3–6 weeks, depending on complexity. We quote a realistic timeline up front and flag anything that could shift it. Everything starts with a free 45-minute discovery call.
